How we turn salary into an hourly cost

Wherever we price someone’s time, we start from their salary and add the cost of benefits, using the ratio of total compensation to wages published by the Bureau of Labor Statistics.

Why the replacement timeline has no dollar value

After a bad hire leaves, the seat sits empty while you recruit, then the replacement takes time to reach full output. That delay is real, but pricing it means guessing what an empty seat is worth, and that guess would swamp every sourced number above. So we show it as time.

What this calculator doesn’t do

  • It doesn’t multiply salary by a fixed percentage. There is no published basis for a single number that fits every role.
  • It doesn’t assume a default level of underperformance. That depends on the role, so it only counts if you supply it.
  • It doesn’t put a price on morale, attrition, or reputation. Those effects are real but can’t be measured reliably.
  • It doesn’t claim the whole cost was preventable. Some hires don’t work out even with a strong process.

Cost of a bad hire, answered

The practical questions that come up when you put a number on this.

It adds up costs you can defend: the recruiting cost of the original search and the replacement search, plus onboarding and training. You can use published benchmarks for each or enter your own hours and salaries. You can then add costs that depend on the role, such as lost productivity, manager time, severance, and customer impact.
Many calculators multiply salary by a fixed percentage or assume a level of underperformance for you. This one starts only with costs backed by a published source. Lost productivity is often the largest cost, but it varies so much by role that the calculator leaves it out until you add a figure you can stand behind.
Use the benchmark. The calculator applies SHRM's median cost per hire for non-executive or executive roles to each search. If you do track hours, enter them with the salaries of the people involved and the calculator converts that time into a fully loaded hourly cost.
Start with something you can measure for the role, such as deals a salesperson missed or overtime your team worked to cover the gap. If you can't measure it directly, estimate the share of the job the hire wasn't doing and the calculator applies it to their fully loaded pay for the months they were in the role.
Pricing an empty seat requires guessing what the role is worth per day, and that guess would outweigh every sourced number in the estimate. Instead, the calculator shows the time to fill the role and the time for a replacement to become productive, so you can see how long the impact lasts.
Recruiting cost and time to fill come from SHRM's recruiting benchmarking research, training spend from ATD, the cost of benefits from the U.S. Bureau of Labor Statistics, and the severance formula from ASE's severance survey. Every source is linked in the methodology section, and any value you enter replaces the benchmark.
